Fractional AI Operating Leadership

Turn AI spend into operating leverage in 90 days.

We help founder-CEOs of 20 to 500 person companies build the measurement, adoption, and governance systems that turn pilots and licenses into productivity your team can see and your investors can defend.

You bought the licenses. Your investors are asking what you got for the spend.

You have champions doing impressive things in pockets. The rest of the company is using AI lightly or not at all. You do not have a Chief AI Officer, a transformation function, or six months to hire one.

The work that needs to happen sits between strategy and implementation. At your size, no one owns it. The CEO is the transformation function, and that is the constraint.

74%
of companies cannot prove ROI on AI investment.
26%
advance beyond proof of concept.
5 to 15%
is where employee adoption stalls in most companies that have bought licenses.

Three layers, because strategy alone does not change a company.

Most consultants stop at strategy. We do not. We work across the layers it takes to turn an AI investment into something you can defend, deliver, and scale.

01 / Measure

The evidence layer

We baseline what is happening with AI in your company, build the dashboards, and produce the documentation that turns activity data into a story executives, customers, and regulators will accept.

02 / Architect

The design layer

We translate the evidence into structure your company can execute against. Adoption programs, workflow integration plans, governance frameworks, and the operating cadence the leadership team needs. Blueprints, not slides.

03 / Productize

The systems layer

We convert the wins into a system the company runs without us. Documented operating procedures, an internal owner trained to run them, and the governance to keep the gains compounding. The test of the work is whether it survives after we leave.

Four outputs. Delivered in sequence. Every one of them measurable.

01

See what is actually happening

Adoption by team. Proficiency by role. Shadow AI. License utilization. Workflow integration. You cannot govern what you cannot see.

02

Move adoption from 5 to 50 percent

A leadership accountability framework, a champion network, role-specific use cases, and the manager behaviors that make adoption stick. Employees whose managers expect AI use are 2.6 times more proficient than those whose managers do not.

03

Embed AI in workflows that change unit economics

Not twenty pilots. Two or three workflows where the productivity gains compound rather than evaporate.

04

Hold the gains with governance

Measurement, ROI translation, audit-ready reporting, role-based access, and the data discipline your investors and your team will accept.

Senior operating leadership, delivered in the work itself.

Adtech

Advertising measurement and attribution platform

Evaluated a new attribution methodology against its legacy predecessor using analytics and data science. Built campaign-level diagnostics, surfaced bugs, and produced the customer-ready documentation that became the company standard. Built custom GPTs that analyze campaign data, compare methodologies, and generate the narrative explaining why the new approach is superior, all without developer support.

Translated market feedback into the product roadmap for the next 12 months. Built AI-driven integrations using Claude Code, Cowork, and enterprise system integrations that let the product team move three times faster.

Enterprise SaaS

Enterprise AI productivity software company

Built the measurement spine of an enterprise AI productivity product across three milestones in roughly two months. A defensible metrics framework with a complete taxonomy for AI data, integrated pulse survey questions, and data precision standards. A usage insights methodology and a customer AI maturity assessment model. A final benchmark methodology suitable for customer dashboards and for sales and marketing use.

The work produced a more insightful product, more effective sales demos, more engaged users, and a company that now presents as a credible enterprise AI player.

Space and defense

Commercial space intelligence company

Architected the U.S. government and commercial go-to-market strategy for the first commercial Very Low Earth Orbit ISR constellation in development. The work produced 10 Letters of Intent from commercial customers and Letters of Support from key defense and intelligence customers within the U.S. government.

Government affairs

Government relations intelligence platform

Designed the productivity framework, sales enablement materials, and pilot measurement criteria behind the launch of a new AI-powered offering for enterprise government affairs teams. Connected product positioning to defensible time-savings and outcome metrics in front of enterprise buyers.

Nick is a senior peer to the founder-CEOs he advises. He does not deliver recommendation decks and walk away. He writes the Jira epics. He builds the dashboards. He runs the working sessions. He escalates the risks that need to be escalated.

Your team is better equipped to operate without him when he leaves than when he arrived.

He has improved NPS by nine points and reduced churn by eight to twelve percent at scale. He has helped scale an analytics startup from second employee to 18 million in revenue, co-founded a consumer behavior division later acquired by a major credit bureau, and contributed to four startup exits.
